Meet Chelsea
The founder of the Gut Health Agency and a certified Health & Life Coach. She’s a true wellness warrior who turned her battle with autoimmune issues into a mission to help others. Her specialty? Gut healing and subconscious mindset transformation—pretty cool, right?
How she took action
Back in December of 2023, things weren’t as zen as you’d imagine in her business. She came to me in the middle of some serious chaos, looking for help in running and restructuring her business operations.
During our clarity call, she shared that the operations side of her business felt like a puzzle missing pieces. She wasn’t sure what role she needed to fill and felt overwhelmed with how to onboard a new team member. I found this to be the perfect opportunity for me to help her with a Full Business Audit .This was we could get a grasp on the changes that needed to happen in her team hierarchy, task manager and systems.
Here’s how the project unfolded:
The Big Audit -
We started with a full audit of her workflows and responsibilities. Instead of an in depth questionnaire, I stepped in as an SOS client-facing concierge, overseeing the client experience to ensure everything was running smoothly. From client onboarding and relationship management to off-boarding, I covered it all, making sure each stage was documented and progressing as it should.
Time-Tracking & Task Analysis-
With every task I took on, I kept detailed time-tracking to map out what was most beneficial. I managed back-end tasks, kept her inbox organized, handled email marketing, and even supported light website edits and updates. Every minute spent revealed where the VA would be invaluable versus where project management skills were essential.
Dashboard & Role Clarity-
Using the data, I built a dashboard highlighting task distribution and workflow bottlenecks. We could see clearly where her most significant needs were and which role would have the greatest impact on her business. With that knowledge, I helped her hire and onboard the perfect VA/PM who could handle both client experience and operational support.
Additional Support -
Throughout the process, I updated her Standard Operating Procedures (SOPs) and documented new workflows as they evolved. Created new ClickUp workflows, lists and dashboards to ensure the onboarding went smoothly. Together, we restructured her communication protocols so she could delegate effectively and focus on the parts of her business that truly needed her expertise.
